Evaluation Frequency & Methods
- >Daily (5 minutes): Shift leader logs quick notes — who performed well, who had issues, any complaints that came up. Use the shift handover book, no formal paperwork needed.
- >Weekly (15 minutes): Review POS data by employee — who sold the most, who had the most upsells, who had returned orders. Compare against the previous week.
- >Monthly (30 minutes per person): Sit down 1-on-1 with each team member. Start with 3 positives before raising 1-2 areas for improvement. Ask: "What support do you need from us?" Record notes in their file.
- >Quarterly (1 team session): Recap the past 3 months, announce the top performer, share plans for the next quarter. This is the time to adjust KPIs based on real-world experience.
- >Golden rule: Feedback must be TIMELY. Praise or correct at the moment something happens — don't wait until month-end. People need to know whether they're on track RIGHT NOW.
Incentive & Bonus Structures That Work
Shift revenue bonusVND 200K - 1M (~$8-40)Shift hits target → team bonus. E.g., target VND 5M/shift, hit it → VND 200K split evenly. Encourages upselling.
Zero-complaint week bonusVND 100 - 200K/week (~$4-8)Full week with no complaints → individual or team bonus. Builds a culture of great service.

Common Evaluation Mistakes
Evaluating by gut feeling without data
"Person A is doing well, Person B isn't" — based on what? Without clear KPIs → staff perceive unfairness → lose motivation or quit. Every evaluation must be backed by DATA.
Only pointing out mistakes, never praising
Staff only hear "you did this wrong, fix it" and never get recognized for doing well → they lose motivation and just go through the motions. Aim for a 3:1 ratio — 3 pieces of praise for every 1 piece of constructive feedback.
Too many or too complex KPIs
Giving staff 10 KPIs → they can't remember them all and don't know what to prioritize. Each role should have only 3-5 core KPIs, simple enough for everyone to understand.
Equal bonuses regardless of performance
Everyone gets the same bonus whether they're a top performer or underperforming → high performers feel it's unfair, low performers have no motivation to improve. Bonuses must be tied to SPECIFIC RESULTS.
Fining staff instead of coaching
Docking VND 50K for every mistake → staff become afraid of making errors rather than motivated to do well. Instead: verbal reminder first, guided coaching second, written warning third. Monetary fines create a negative culture.
